TL;DR
Set an acquisition spending limit from actual program economics, including work still owed after payment. Separate collected cash, refunds, delivered services and remaining obligations. Use a defined new-relationship cohort and observation period. A finance-approved allowance is a purchasing limit, not a forecast of patient demand, clinical outcomes or lifetime value.
Start with the offer the clinic must fulfill
A weight-loss program may charge for an assessment, continuing support, separately billed components or another approved arrangement. Use your actual service agreement. Do not import a competitor's package or assume all payment reaches the clinic.
Have finance and operations identify which charges belong to the practice, which belong to an outside party and what the clinic must still provide. A payment collected at entry can coexist with future service work. Counting the payment as entirely available for marketing could leave that work unfunded.
Write the commercial boundary: program version ___; included services ___; separately charged items ___; collection recipient ___; cancellation and refund terms ___; delivery obligations ___; approved observation period ___. The qualified service lead determines the actual care arrangement. This worksheet does not recommend how much care anyone should receive.
Build a cohort contribution worksheet
Use a cohort of newly established program relationships under an agreed administrative event and history rule. Keep reentries and existing participants separate. Finance should determine the appropriate accounting treatment and approved internal costing method.
| Variable | Actual evidence to enter | Boundary to preserve |
|---|---|---|
| R: attributable collected receipts | Finance-approved collections for the cohort and period | Exclude quoted future revenue and outside-party receipts |
| F: refunds and reversals | Actual adjustments not already deducted from R | Do not subtract an adjustment again |
| D: delivered program resource cost | Approved cost of services and support already supplied | Preserve the selected accounting basis |
| O: remaining service-obligation provision | Finance-approved amount for work still owed | Use actual obligations, not assumed program duration |
| S: other attributable nonacquisition cost | Agreed items not already in D or O | Prevent double counting |
| K: contribution retained for the business | Owner and finance decision with its rationale | This is a choice, not an industry benchmark |
| A: acquisition allowance | Amount remaining under the chosen method | An allowance is not a commitment to spend it |
Under this worksheet's definitions, A = R − F − D − O − S − K. If R is already net of refunds, do not subtract F again. If a service cost appears in D, it must not also sit in O. Have finance reconcile each input to its source and explain estimates separately from realized amounts.
This is an original management identity for a declared scope, not a universal accounting standard or proof of profitability. A negative result or missing material input means the proposed acquisition allowance has not been established. Do not replace a missing obligation provision with an assumed value.
Keep time and maturity visible
Choose an observation period that fits the actual agreement and records. Recent entrants may have paid while much of the service remains undelivered. Older cohorts may have different program prices, support arrangements or refund experience. Those differences affect the comparison.
Record the program version and elapsed observation basis for each cohort. Keep realized receipts separate from an approved estimate of future contribution. Do not present expected renewals as collected cash or assume everyone remains in care to make acquisition affordable.
Marketing retention must not become a clinical continuation target. A decision about ongoing care belongs within the qualified clinical process and the person's choices. The acquisition model should fund the approved service arrangement rather than pressure it to last longer.
Convert the allowance into a controlled purchase
List the acquisition charges that would consume A: agency work ___; media ___; required software ___; separate implementation ___; approved incremental response resources ___. Remove duplicated bundled items. Keep the purchase period and cohort basis compatible.
If dividing an allowance by the cohort's evidenced new relationships, use the same relationship definition and period. An empty or unresolved denominator makes the per-relationship amount unavailable. Do not divide by all appointments, renewals or program payments and call it a new-patient limit.
Ask the provider to explain its proposed work, measurement and expected results. Google's SEO hiring guidance recommends these questions; it does not set a healthcare acquisition-cost benchmark. Google's hiring guidance.
Use the scope budget worksheet to define what the quote includes. This contribution sheet answers the prior commercial question: what acquisition commitment can the actual program support under the stated financial method?
Frequently asked questions
Can the first payment be our acquisition ceiling?
Only after finance assesses refunds, delivery costs, remaining obligations and the contribution the business must retain. Gross receipts alone do not complete that assessment.
Should we use another clinic's lifetime-value estimate?
Use your own evidenced arrangement and clearly labeled assumptions. Another clinic's program, collections and obligations do not establish your allowance.
What if the model leaves no room for the quoted campaign?
Review the actual scope and financial inputs with the responsible owners. Consider a smaller defined assignment or defer spending. Do not invent renewal revenue or reduce necessary service obligations to make the quote fit.
